A ten-year-old wellness directory in Bali with 885 referring domains, Wikipedia citations on its cultural content, and presence in over a hundred Google AI Overviews, embedded in a three-brand ecosystem alongside a physical yoga studio and an annual wellness festival under the same leadership. The site had significant domain authority and editorial content, but no defined strategic role within the ecosystem. The brief: assess the current state, define a strategic direction, and deliver a conversion-focused roadmap connecting the platform to the wider ecosystem.

Turning a high-authority wellness directory into the year-round heartbeat of a three-brand ecosystem

The opportunity

The site's editorial content was quietly outperforming its directory function: users came for stories, not listings. A single ceremony page had earned backlinks from three Wikipedia articles. The comparison-oriented directories showed the most engaged behaviour on the site, confirming clear intent to compare and decide. This was a platform with proven editorial authority and an engaged audience, ready for a strategic model that could direct that attention more deliberately. The competitive landscape revealed a gap: established publishers held the content lane, booking platforms held the transactional lane, but nobody held the community position, connecting practitioners, travellers and locals year-round.

The approach

Stakeholder interview covering site history, team capacity, competitive positioning, CMS constraints and ecosystem dynamics. Strategic direction analysis evaluating four alternatives (tourist guide, cultural storytelling, curated marketplace, community platform) against existing assets and available resources. UX/CRO flow walkthroughs of the five most-visited pages with heuristic scoring, annotated wireframes and Crazy Egg behavioural validation. Full technical audit including Core Web Vitals, site health assessment and CMS migration assessment. Backlink profile analysis and anchor text quality review. SEO keyword analysis confirming that cultural content, not commercial terms, carried the site's ranking strength. AI visibility testing across four commercial queries, mapping the gap between the site's existing AI citations and the queries a new strategic direction would need to occupy. Rebranding and visual alignment with a shared colour system across the three-brand ecosystem.

What shipped

A 50-page audit document with approximately 40 PIE-scored findings, a five-phase roadmap running from directional decision to ecosystem maturity, and annotated Figma wireframes for all five flows. At its centre was a strategic direction recommendation: reposition the site as a curated community platform rather than a directory, with a clear access model, defined member benefits across all three brands, and a monetisation path that only activates once the community exists. The roadmap included a CMS migration plan and a tiered redirect strategy protecting the site's most valuable URLs. The visual alignment established a shared colour system across the ecosystem, with distinct accents differentiating each brand.

The impact

The audit replaced an open-ended list of possible improvements with a decision framework: three concrete upfront decisions the team needed to make before implementation work would pay off. It identified the most valuable SEO opportunity available, cross-ecosystem linking between two high-authority domains that no amount of external link building could replicate. And it defined the site's role within the ecosystem, rather than continuing to treat it as a standalone directory.
